Initially engaged for a diagnostic on the organisational change effectiveness of a strategic, multi-year program, Allegra identified the necessity for a fundamental reset and capability uplift to ensure successful delivery.
Deliverables
- Conducted an initial high-level diagnostic to understand the current state and change effectiveness of the program, leading to the recognition of the need for a fundamental reset and capability uplift.
- Implemented a new operating rhythm and governance framework, incorporating risk management, issues and dependencies management, scope change processes, and reporting. Established a Program Project Management Office (PMO).
- Developed a change assurance framework, including change and training artifacts such as a change management strategy, business readiness assessment, detailed impact assessment, and training plans.
- Refreshed the program with a redesign of high-level scope, detailed requirements, team cadence, and rituals. Created a work breakdown structure aligned with the program methodology and governance approach to enable an integrated program plan.
- Conducted a resource and capacity review, identifying capability gaps. Coached and upskilled existing team members, hired additional resources, and provided surge change management and project management support.
- Maintained regular engagement with key stakeholders to ensure alignment and advocacy for the program. This involved managing senior executives impacted by the changes and ensuring their support for the target future state.
Lesson
Careful consideration of the skills and capabilities required to deliver complex programs is essential. Have KPIs in place to recognise if it is not delivering as planned to remediate and get back on track quickly.
