At times, instilling change within an organisation requires integration at it's core, involving strong relationships, intricate financial and people impact modelling, and a profound understanding of overarching governance principles.
Allegra Consulting was engaged by the Australian chapter of a global church organisation to support a wide-ranging set of change initiatives aimed at enhancing efficiency and effectiveness. The Church, operating under a bottom-up decision-making model, had not undergone significant restructuring for over 70 years. The project included opportunities in Aged Care, Education, and a comprehensive review of the Church's structure to uncover efficiencies for reinvestment in realising its mission. The project was exceptionally complex, requiring both technical and psychological/social considerations.
Deliverables
- Conducted an Initial ChangeFit® diagnostic to quickly align the program on issues, accountabilities, and necessary capabilities, enhancing focus and delivery momentum.
- Undertook a feasibility study for the educational arm, focusing on transforming the structure to ensure the long-term viability and success of schools.
- Reviewed the operating model of the charity arm, aiming to develop a target operating model to optimise operations, maintain a strong presence, and continue community support.
- Developed high-level and detailed designs for two preferred organisational models vastly different from the current structure.
- Created a model generating $5M-$20M in repeatable efficiencies through data consolidation from all entities.
- Implemented a comprehensive stakeholder engagement plan, establishing forums and workshops to gather insights from a broad range of stakeholders and participating in national 'roadshows.'
- Emphasized forming trusted relationships, investing significant effort in understanding the Church's culture—an approach distinct from other consultants involved in the project.
